Case Study · Wellness Industry

Eight locations.
Zero clarity.
One brand fixed both.

A premium wellness group had grown to eight studios across Sydney and Melbourne in three years. The product was strong. The teams were strong. The brand had not kept pace. Each location had developed its own tone, offers, and digital playbook. Acquisition cost was climbing. Retention was leaking at the 90-day mark.

Growth without a spine.

The client had built something genuinely good. The product was strong. The teams were strong. The expansion had been fast.

But fast growth had left the brand behind. Each location had developed its own tone, its own offers, its own digital playbook. A member walking into one studio had a different experience (visually, verbally, emotionally) from another location across the same city.

Acquisition cost was climbing. Retention was leaking at the 90-day mark. The brief was clear: consolidate without flattening.

Twelve weeks.
Two fires, sequenced.

Weeks 1–3 · Discovery
Forty conversations. One truth.
Forty structured interviews across members, studio managers, and staff at six locations, plus a competitive audit of thirteen peers. The single defensible claim that emerged: the transition from exhausted to capable.
Weeks 4–5 · Positioning
One territory. Tested against real language.
Two-day workshop with the founding team. One positioning territory survived testing against real member language.
Weeks 6–8 · Brand Architecture
One master brand. Eight expressions.
Messaging hierarchy, voice guidelines, local expression rules, and an asset library written for studio managers to apply without a brand manager present. Piloted at two locations first; phased rollout across the remaining six followed, with weekly check-ins to surface adoption friction early.
Weeks 7–12 · Engine
Content at scale. Deliberately lightweight.
An AI-assisted content system (custom voice rules and templates running in standard automation tools) configured to the new brand voice. Monthly calendars, retention sequences, local social, and location-level SEO content. A lightweight dashboard tracked output and performance. The system was deliberately lightweight so managers could execute without central oversight.

"We thought we had a marketing problem. We had a clarity problem at the brand level. Two Fires found the thread that connected everything we'd built, then built us a machine to say it consistently across every location, every channel, every week."
